The problem

The Quote-to-Instruction Visibility Gap

Most conveyancing firms can tell you:

  • How many quotes they issue.
  • How many matters they complete.

Fewer can tell you:

  • How many quoted matters go dormant after 30 days.
  • Where onboarding friction delays instruction.
  • How long it takes from enquiry to first meaningful contact.
  • Where continuity breaks down between quote and instruction.

The result is not always dramatic failure.

It is gradual, unmeasured leakage of instructions over time.

Even small conversion improvements materially affect revenue.

Quote-to-Keys™ focuses exclusively on that gap.

We do not generate more enquiries.

We improve what happens after the quote.

In practice

How the Quote-to-Instruction Gap Shows Up in Practice

In many conveyancing firms the quote-to-instruction gap is not obvious at first. Work appears to be flowing, and individual matters seem to progress normally. The issue becomes visible only when patterns are examined across time.

Common signs include:

01

Quotes quietly disappearing

Quotes are issued and acknowledged by clients, but no instruction follows. The matter simply fades from view without a clear outcome recorded.

02

Follow-up depending on individual memory

Some fee earners follow up diligently. Others are too busy. As workload increases, consistency declines.

03

Onboarding stalls after instruction

A client intends to proceed but key onboarding steps are delayed — ID verification, source of funds, payment on account. Without structured continuity, these matters can stall indefinitely.

04

Limited visibility of the full pipeline

Partners often know how many quotes were issued and how many instructions were received. But they cannot easily see how many quotes became dormant, where onboarding delays occur, or how long matters take to convert.

If any of these patterns are familiar in your firm, the Quote-to-Keys™ Baseline Review will quantify the gap.

What the system does

Structured conversion infrastructure.

Quote-to-Keys™ installs a structured continuity layer between quote and instruction.

01

Dormant Quote Recovery

Quoted matters that go quiet after 30 days do not disappear — they accumulate. Quote-to-Keys™ makes that volume visible and applies a structured re-engagement cadence at 30, 60, and 90 days. Outcomes are tracked against your documented baseline.

02

Onboarding Continuity Tracking

Instruction does not mean instruction secured. ID, source of funds, payment on account — each creates a friction point where matters stall silently. Quote-to-Keys™ installs structured checkpoints that flag stalls early and maintain continuity until onboarding is complete.

03

Conversion Measurement Layer

Without a formal baseline, improvement cannot be demonstrated. Quote-to-Keys™ documents your current quote-to-instruction rate, dormant volume, and time-to-first-contact as a starting point — then tracks movement against it quarterly.

Fit criteria

Firms That Typically Benefit from Quote-to-Keys™

Quote-to-Keys™ is designed for conveyancing firms that:

  • Issue a consistent number of conveyancing quotes each month
  • Want greater visibility between quote issued and instruction confirmed
  • Suspect conversion leakage but cannot clearly measure it
  • Prefer structured operational improvements rather than marketing solutions
  • Are prepared to review data and measurement objectively

This service is not intended for firms seeking lead generation or marketing services.

Firms that already measure quote-to-instruction conversion precisely and maintain consistent onboarding continuity may find that their current processes are already sufficient.

Diagnostic step

Quote-to-Keys™ Baseline Review

The Baseline Review establishes how your firm currently performs between quote issued and instruction confirmed.

Before implementation, we conduct a structured diagnostic session designed to:

  • Establish your current quote-to-instruction rate
  • Identify dormant quote volume
  • Assess onboarding friction points
  • Review continuity between stages
  • Document measurable structural gaps

Most firms discover the issue is not a lack of demand, but a lack of structured continuity after the quote.

Deliverable

A written Baseline Report (PDF), summarising findings and identifying whether implementation is justified.

Fee

£750 + VAT

If proceeding to Install within 30 days, 50% of the Baseline Review fee is credited toward implementation.

This is not a sales call. It is a documented operational assessment.

Implementation

Install Phase

Where structural upside is confirmed through a Baseline Review, Quote-to-Keys™ installs a defined continuity and measurement framework between quote issued and instruction secured.

The Install Phase is structured and capacity-controlled.

Core Components — V1

01

Quote-to-Instruction Stage Model

A defined workflow that clearly distinguishes:

  • Quote Issued
  • Aged Quote
  • Dormant Quote
  • Reactivated
  • Instruction Secured
  • Onboarding Complete

This ensures conversion is measured consistently across reporting periods.

02

Dormant Quote Reactivation Framework

Implementation of a firm-approved, structured follow-up sequence applied to aged quotes:

  • Defined dormancy threshold (e.g. 30 days)
  • Approved messaging templates (email primary; optional SMS secondary)
  • Decision prompts (proceed / defer / decline)
  • Logging and timestamp tracking

This is continuity infrastructure — not marketing outreach.

03

Onboarding Continuity Layer

Defined checkpoints and escalation triggers for:

  • ID return
  • Source of funds confirmation
  • Payment on account
  • Signed documentation

Ownership and escalation rules are documented to prevent silent stalls.

04

Measurement & Reporting Layer

Installation of:

  • Agreed conversion definitions
  • Measurement window (e.g. 90 days)
  • Baseline reference period
  • Weekly performance snapshot
  • Dormant movement tracking

Reporting is structured around cohort analysis (by quote month), not anecdotal counts.

Data & Integration — V1

V1 is designed to operate without deep system integration. Minimum requirement:

  • Secure CSV export (agreed fields)
  • Agreed export cadence

The principle is minimum viable data for maximum operational clarity.

Commercial Structure

Install scope and commercial terms are confirmed following the Baseline Review. Install is:

  • Fixed-scope (V1)
  • Capacity-controlled
  • Measured against agreed baseline definitions

If structural improvement is not evident during the Baseline Review, Install does not proceed.

Capacity Model

Quote-to-Keys™ limits the number of concurrent Install Phases to preserve implementation quality.

Applications are reviewed individually.
